Executive Summary

Brandtegic is a marketing agency built around video production. A previous ClickUp setup had grown so heavy that only half the team used it, and the other half went back to the tools they knew without saying so.

UpSys cut the workspace down and put AI agents on the repetitive work. Project setup went from over 20 minutes to 2 or 3 minutes, adoption reached 95 percent, and the agency got back 25 hours a week.

The Challenge

The system meant to speed the agency up was the thing slowing it down. Editors opened a new video project and faced dozens of fields before any editing started, and over 100 video tasks slipped past their due date before anyone noticed.

  • The previous ClickUp setup was complex enough that only 50 percent of the team used it.

  • Setting up one video project took over 20 minutes of duplicating templates and filling fields.

  • There was no live view of workload, so more than 100 video tasks went overdue unseen.

  • Documentation was scattered, so steps were missed and the same question was answered twice.

  • Client onboarding and proposals were written from scratch every time.

The Solution

The build had 2 halves: strip the workspace back to what the team will actually use, then hand the repetitive work to AI agents.

  • Workspace restructuring. Over 8 spaces became 5, redundant folders were removed, and each area got one clear owner and one color.

  • Simpler templates. Video deliverable templates went from over 15 subtasks to 3 or 4 milestones, with the SOP written into the task description.

  • AI agents for repurposing. Video transcripts become LinkedIn posts, X updates, blog articles and newsletters without a human first draft.

  • Automated briefs and proposals. Intake form answers generate the client brief and the service package proposal directly.

  • Automated notifications. Daily recaps and late-video alerts post into ClickUp chat, so a slipping deadline announces itself.

  • Prompt and cost tuning. Prompts were fitted to the agency's tone, and Gemini and OpenAI models were compared on output quality against cost and speed.

The Results

Setting up a video project takes 2 to 3 minutes instead of over 20, which returns 15 to 25 hours every week. Real-time visibility on overdue work lifted on-time delivery by 35 percent. Automated briefs and quotes cut onboarding and proposal time by 60 percent.

The number that matters most is adoption: a simpler system brought 95 percent of the team back onto one platform. A workspace nobody opens saves nothing.
